Why Liquid Coatings Delaminate
Delamination is adhesion breakdown between the liquid coating and the substrate beneath it. It is almost always traceable to preparation failure — contamination, primer omission, moisture, or substrate incompatibility. The coating cannot bond where adhesion conditions have not been established.
How This Failure Appears
Coating peels away from the substrate in sheets or strips — often beginning at edges, penetrations or areas with the heaviest foot traffic.
Hollow sound when tapping the coated surface — indicating loss of contact between coating and substrate.
Lifting at the edges of flashing, parapet terminations and upstands.
Visible separation lines following the substrate joint or seam pattern.
Blistering that progresses to full delamination under thermal cycling — the coating separates completely.
What Usually Caused It
Primer Not Applied or Wrong Primer Used
Primer is the adhesion interface between the liquid coating and the substrate. Skipping primer, or using an incompatible primer, means the topcoat has no mechanical bond. Delamination is a matter of time, not a matter of if.
Substrate Contamination
Oil, grease, dust, laitance, release agents, silicone sealants, and organic growth all prevent adhesion. Contamination must be mechanically removed before priming. Surface cleaning without mechanical preparation is insufficient.
Substrate Moisture
Applying primer or topcoat to a damp substrate prevents curing and adhesion. The coating dries on the surface while the moisture beneath prevents bonding. On heating, vapour pressure pushes the coating away from the substrate.
Substrate Movement Not Accommodated
Some substrates — particularly lightweight metal cladding, expansion joints and composite panels — move significantly with temperature change. A coating system without adequate elongation will crack and delaminate at movement zones.
Incompatible Existing Coating
Some existing coating systems are chemically incompatible with liquid rubber or elastomeric systems. The new coating does not bond to the existing surface. Assessment of existing coating compatibility is required before specification.
Why This Becomes Expensive
Full System Removal Required
Delaminated coatings cannot be recoated. The delaminated layer must be mechanically removed before a new system can be applied. Strip-out cost is typically equal to or greater than the original application cost.
Investigation Cost
Determining the delamination cause requires professional investigation — substrate testing, coating analysis, preparation review. This cost is not covered under warranty if preparation failure is identified.
Extended Exposure Period
During the time between failure identification and remediation, the roof is inadequately protected. Continued water ingress causes escalating interior damage.
Programme Delay
Remediation of delamination failures typically takes longer than the original application. Interim protection measures — temporary weatherproofing, temporary roofing — add cost.
How It Should Have Been Prevented
Mechanical Substrate Preparation
Abrasive cleaning, grinding, shot-blasting or wire brushing to remove contamination and create a mechanical key for adhesion. Solvent wiping alone is insufficient for contaminated surfaces.
Correct Primer System
Use the manufacturer-specified primer for the specific substrate and coating combination. Do not substitute primers. Primer compatibility must be confirmed for every substrate type.
Moisture Testing Before Priming
Test substrate moisture before primer application. Priming damp substrates is as problematic as applying topcoat to damp substrates. Both stages require dry conditions.
Compatibility Assessment for Refurbishment
Where existing coatings are present, perform adhesion pull-off testing and confirm chemical compatibility with the proposed new system before specification is completed.
Elongation Assessment for Moving Substrates
Specify coating systems with sufficient elongation for substrates subject to thermal movement. For metal substrates, elastomeric systems with elongation ratings matching expected movement are required.
When Overlay Must Stop
Existing coating is confirmed incompatible and cannot be fully removed.
Substrate contamination source is active — oil leaks, organic growth, water seepage — and cannot be controlled before application.
Substrate movement exceeds the elongation capability of available coating systems.
